So last night I helped my sister take her 3 dogs to see Santa (they have certain nights at the mall) and we took Joshua along to see the dogs, and to see how he would react to Santa. One of the helpers mentioned that if we think he would be scared, they can do a "hiding santa" picture, where they have Santa hide behind the throne, and the kids just sit on the big seat without seeing him. When the kids are ready, Santa just stands up behind the chair with his finger on his lips (like shhhhh...) and the kids never see him. I saw an example and it was cute. I know the screaming ones are fun too, but I may do both!
I would love a combination photo. Santa pops out from behind the chair and accidentally scares the crap out of the kid, causing them to cry and try to run. I would never set that up on purpose, but it would be the best Christmas card ever!

I have one similar to that. When B was two, he was scared, so they had Santa go behind a wall. After B was interested in looking at a Christmas book, they had Santa sneak back in behind him for a pic. After they got one good pic, they had Santa come around and start talking to him. We ended up getting a really good one of B and Santa sitting on the floor in front of the "fireplace."
